alsa settings ok in console, messed up in X

What could be causing this? I can bring up "alsamixer" in the console before starting X, and the settings would be correct (center speaker has 50%, digital output muted). When I start X, suddenly things get real loud and full of static... and running alsamixer shows that the center speaker went back to 0% and the digital output was un-muted (putting them back re-enables the sound correctly). Why is X screwing up my mixer settings? How do I fix it?

It might help if we knew what windowmanager you're using, and what other programs you have emerged.

I use KDE (oops)

As for what other programs I've emerged, I can't think of anything audio-related other than xine and mplayer that may have done this.
